Overview
Most organisations reaching this diagnostic already know the constraint isn't the technology. The question is what the knowledge system underlying the technology is actually worth - and what governing it would enable.
The Knowledge-First Assessment maps your knowledge production system and its capabilities against the Knowledge-First Operations™ framework. It diagnoses how knowledge is created, multiplied and monetised so you can track where knowledge leaks and where it compounds. It quantifies knowledge working categories across your organisation and notes critical gaps. It maps the invisible market structure governing how knowledge moves inside your firm and across its adjacent markets and where knowledge trades are misaligned against growth or profit objectives.
What follows the diagnostic depends on what the findings reveal and what your organisation requires. Some engagements proceed directly to a Pilot where findings are sufficient to scope it, mandate is confirmed, and action is the next step. Other engagements require a co-authored Knowledge-First Operations™ Plan first to price knowledge investments against non-knowledge alternatives, optimise knowledge exchanges against measurable objectives, and sequence what the Pilot will deploy.
Where findings need integration with an existing board-level strategy, the Knowledge-First Operations™ Strategy extends the Plan to include structured C-suite presentations that complement existing advisory frameworks.

Outcomes
You will know precisely where knowledge production is creating value and where it's leaking it.
You will have a dollar value on the knowledge assets your operations currently treat as overhead.
You will know the market structure governing movement of knowledge across your organisation and where that structure is failing.
You will have a clear recommendation: proceed directly to Pilot, co-author a Knowledge-First Operations™ Plan, or an integrated Knowledge-First Operations™ Strategy - with reasoning derived from your findings.

What the Assessment Delivers
Three spheres of analyse: Knowledge Asset Production, Knowledge Asset Valuation, and Knowledge Market Architecture - each contributing to an understanding of your organisation as a production centre for knowledge assets. Expect assessment of knowledge roles, production patterns, and prioritised immediate, and strategic actions.
The assessment closes on a Key Decision for operations with a structured recommendation on whether to pause, scope a Pilot directly, of pursue a co-authored Knowledge-First Operations™ Plan, or extended Knowledge-First Operations™ Strategy integrated with existing advisorary frameworks.

“Amazing. Totally changed how I saw AI. My perspective changed from 'threat/avoid' to 'opportunities everywhere'."

The Knowledge-First Assessment is the first step in introducing closed-loop management of knowledge assets into your organisation. It surfaces the market already operating across your firm and provides targeted metrics for each role category your knowledge workers already occupy. Making knowledge production visible brings accountability to knowledge systems and investment decisions that currently operate without a return signal - decisions that are made, deployed, and never confirmed.
That accountability changes what leadership can see, what the board can govern, and what AI investment can actually compound against. It does not change what your people do. It changes what your organisation knows about what they produce.
The assessment closes with a specific recommendation - Pilot, Plan, or Strategy - matched to your findings, your mandate, and your existing strategic architecture. That recommendation is the beginning of the closed loop, not the end of the diagnostic.
If you need more time with the framework before committing, How We Work is the right next step. If you are ready, the qualification call takes twenty minutes.
